The challenge

Northsend had spent three years building a blog that ranked well and sold nothing. Guides on choosing workwear, sizing charts, fabric explainers — 40,000 organic sessions a month, and a conversion rate that rounded to zero. Meanwhile the category pages that actually carried inventory sat on page three for every term worth having.

The link profile explained why. Of 210 referring domains, 190 pointed at blog posts. The commercial categories had picked up nine links between them in three years, most of them from their own supplier directory listings. Every piece of authority the site had earned was landing on pages that could not convert it.

There was an internal complication too. The blog was the marketing team's proudest asset and the traffic chart was on a slide deck the founder showed investors. Any plan that read as 'stop doing the thing that works' was going to lose that argument before it started.

The approach

The first month produced no links at all. It produced a map: every commercial category, what it ranked for, which competitors outranked it, and precisely which links those competitors had that Northsend did not. Eleven categories, and the gap was startlingly consistent — competitors averaged 24 referring domains per category page, Northsend averaged 0.8.

Rather than fight the blog, we used it. Fourteen high-traffic posts were restructured to link into the matching category with descriptive anchors instead of the bare 'shop now' buttons they had been using. That alone moved four categories a full page inside six weeks, before a single new link was built.

New outreach then targeted category pages directly, which is harder — nobody wants to editorially link to a product listing. The angle that worked was procurement-side: trade publications and facilities-management sites will link to a category page if the pitch is about specification and compliance rather than about the products. Sixty-seven referring domains over eight months, all of them to commercial pages.

Anchor distribution was planned in advance and stuck to. Roughly 60% branded, 30% partial-match, 10% exact — not because a formula demands it, but because a category page that suddenly acquires forty exact-match anchors is making a claim about itself that Google reads as a claim.

The gap, category by category

Eleven commercial categories mapped against the competitors outranking them, down to which specific links those competitors held. The gap was startlingly consistent: competitors averaged 24 referring domains per category page, Northsend averaged 0.8.

The outcome

Organic revenue rose 184% over eight months. Blog traffic was essentially flat across the same period, which was the point worth making internally: the traffic was never the problem, the routing was.

Thirty-one category and subcategory terms landed in the top three. The two highest-value categories — the ones with the best margin, not the best volume — both took first position and held it through the following quarter.

The unglamorous half of the result was the internal redirect and anchor work in month two, which cost nothing and moved four categories before outreach had produced anything. Worth saying plainly, because it is the part a link-building proposal usually leaves out.

What I’d do differently

The cheapest win here cost nothing and I nearly did not report it — internal links and anchors in month two moved four categories before any outreach existed. Two of the eleven categories never moved at all, and both were ones where the client would not change the page itself.

In their words

Reporting was honest even in the months that underperformed. That sounds like a low bar until you have worked with an agency that does the opposite.
